Navigating the Risen Road in Baldur's Gate 3 often leads to a bloody cave mouth surrounded by ravenous gnolls. This is the heart of the "Find the Missing Shipment" quest, one of the most rewarding and morally complex side stories in Act 1. Choosing how to handle the Zhentarim cargo doesn't just change your immediate rewards; it dictates your relationship with a powerful black-market faction that spans the entire game.
Where to Start the Search
There are several ways to trigger the search for the lost caravan. The most organic method involves exploring the area north of the Blighted Village. As you move toward the Risen Road, you’ll encounter signs of a struggle: mangled hyenas and bloated corpses. Searching a body at coordinates (X:-1, Y:516) reveals "Shipment Orders," which officially puts the quest in your journal.
Alternatively, if you’ve already found your way into the Zhentarim Basement beneath Waukeen’s Rest, speaking to Zarys will kickstart the mission. She’s anxious about her missing agents, Rugan and Olly, who were transporting a high-value chest to Baldur’s Gate. Whether you come at it as a savior or a scavenger, the destination remains the same: a cave besieged by gnolls at (X:40, Y:626).
Surviving the Gnoll Siege
The encounter outside the cave is notoriously difficult for Level 3 or 4 parties. You face a horde led by Flind, a Gnoll Warlord infused with the power of Yeenoghu. There are two primary tactical approaches here.
First, the high-ground strategy. Approaching from the south or the rocky ridge above the cave allows your ranged attackers and spellcasters to rain down fire with an Accuracy bonus. The gnolls are predominantly melee-focused, and making them climb toward you consumes their actions.
Second, and more interestingly, is the Illithid option. If you approach Flind closely, your parasite will resonate with hers. You can use a Wisdom check (DC 2) to convince her that the people inside the cave aren't the real threat—the other gnolls are. You can force her to turn on her pack and, after the battle, even command her to consume herself. This bypasses a massive combat encounter and guarantees you the Mind Flayer Parasite Specimen from her corpse.
Confronting Rugan and Olly
Once the gnolls are dealt with, you’ll find two survivors inside the cave: Rugan and Olly. They are guarding a sealed chest with the Zhentarim symbol. This is the first major fork in the road for your playthrough.
If you speak to them civilly, Rugan will thank you and give you the password ("Little serpent, long shadow") to their hideout. However, if you have high Charisma, you can attempt to Persuade or Intimidate Rugan into letting you take the shipment.
One popular "rogue" path involves convincing Rugan to sell the cargo with you. This sets up a darker storyline later in the Zhentarim hideout. If you play it straight and leave the chest in their hands, they will proceed to the hideout themselves, allowing you to claim your reward from Zarys later.
Navigating the Zhentarim Hideout
The Zhentarim Basement is hidden within Waukeen’s Rest. Look for a small shed in the back left of the burning manor area. A man named Salazon guards the entrance behind some crates. If you have the password from Rugan, he’ll step aside. If not, you’ll need to pass a series of dialogue checks or risk a fight that turns the entire hideout hostile.
Inside, you meet Zarys. Her reaction to you depends entirely on what happened at the cave.
- Scenario A: The Good Samaritan. You saved Rugan and Olly, and the chest is safe. Zarys will reward you with gold and a powerful weapon.
- Scenario B: The Mercenary. You arrived with the unopened chest after Rugan and Olly died. This is also a "successful" outcome in Zarys' eyes.
- Scenario C: The Thief. You opened the chest or stole it. Expect immediate hostility unless you are very careful with your dialogue.
The Ultimate Choice: Opening the Chest vs. Returning It
This is the dilemma that keeps players up at night. The chest is locked (DC 20), but what’s inside is far more interesting than mere gold.
The Case for Returning It (The Harold Crossbow)
If you return the shipment unopened, Zarys gives you Harold, a Rare Heavy Crossbow. This is arguably one of the best ranged weapons in the early game. Its unique perk, "Harold's Mark," has a chance to inflict Bane on a target upon hitting them.
Bane reduces the enemy's Attack Rolls and Saving Throws by 1d4. Since this triggers on a standard hit, it provides incredible utility for a character like Astarion or a Martial-focused main character. Furthermore, returning the chest grants you access to "improved stock" from the merchant Brem in the hideout, which includes rare items like the Titanstring Bow.
The Case for Opening It (The Iron Flask)
If you decide to pick the lock, you’ll find an Iron Flask. Examining it with an Arcana check reveals it's a prison for a powerful creature.
If you throw the flask or open the stopper, a Spectator (a mini-Beholder) will emerge and attack everything in sight. While fighting a Spectator at Level 4 is a challenge, the true value of the Iron Flask is using it as a "grenade." You can save the flask for a much harder encounter later in the game—like the goblin camp or an Act 2 boss—and throw it into the middle of your enemies. The Spectator will act as a chaotic third party, distracting and damaging your foes while you pick off the survivors.
However, opening the chest permanently locks you out of the Harold Crossbow and will likely make the Zhentarim in Act 1 hostile, meaning you lose access to Brem’s valuable shop.
The "Best" Way to Complete the Quest
For most players, the optimal route is to return the shipment unopened. The Harold Crossbow and the access to Brem’s Titanstring Bow are consistent, long-term power spikes. The Titanstring Bow, in particular, adds your Strength modifier to your damage, making it the best bow in the game for high-Strength builds (like a Ranger/Rogue with Elixir of Hill Giant Strength).
If you want the best of both worlds, there is a risky maneuver. You can kill Rugan and Olly, take the chest, and then use a character with high Stealth to pickpocket the rewards after turning it in. However, the most stable outcome for a first playthrough is simply being the reliable delivery person the Zhentarim need.
Long-term Consequences in Act 3
Your choices here resonate all the way to the city of Baldur’s Gate. The Zhentarim are a major player in the criminal underworld of Act 3. If you remained on good terms with Zarys and helped the shipment reach its destination, your interactions with the faction in the Guildhall will be much smoother. You might even find that certain high-profile NPCs are grateful for the delivery of the "trinket" inside that chest, which is revealed to be a component of a much larger political play.
